
The Situation
The owner was running an eight-entity holding group across multiple geographies. Each entity had its own legal structure, its own currency exposure, and its own books in Xero. The agency operations layer ran in Scoro. Payroll ran in Gusto. The strategic picture — group-level performance with per-entity visibility — did not exist in any system.
Quarterly closes were producing entity-level reports the owner couldn’t use to run the business. The owner wanted the group view, the country view, and the entity view — without rebuilding three years of accounting.
What CEI did
Designed the consolidated reporting layer pulling from Xero (financials), Scoro (operational metrics), and Gusto (payroll and headcount) without forcing a system migration on the operating teams.
Built the FX translation framework for the cross-border entities and the elimination logic for intercompany activity so the consolidated view was actually consolidated, not just additive.
Established the close cadence across eight entities so the consolidated report ran on a predictable monthly calendar.
Stood up the per-entity drill-down so the owner could move from group view to country view to specific entity in a single dashboard rather than across three systems.
