The Situation
The owner needed weekly visibility into pipeline (Scoro), project margin (Scoro), team utilization (Scoro time entries), and consolidated cash (Xero). The data existed across three systems. The picture didn’t exist anywhere. Every Monday morning the leadership team was reconstructing the previous week from memory.
What the owner wanted was simple: a one-page view that updated by Monday morning, so the weekly leadership meeting could be a decision meeting instead of a data-gathering meeting.
What CEI did
Designed and built the live weekly owner dashboard pulling pipeline and top-account data from Scoro, utilization from Scoro time entries, and consolidated cash position from Xero.
Built the input template the operations team could refresh every Friday without re-engineering the dashboard each week.
Set the cadence: inputs due Friday end-of-day, dashboard refreshed Monday morning, leadership meeting runs directly off the document.
Tied the strategic KPIs (pipeline coverage, utilization, project margin, group cash position) to thresholds with visual flags — so the owner could read the page in 90 seconds and know what required attention.

Read the Whole Business
The leadership meeting became a decision meeting. Pipeline conversations stopped being recall-based. Utilization and project margin discussions moved from quarter-end surprises to weekly discipline. The owner got the time back to focus on the actual business rather than the reporting on it.
In Their Words
“I used to spend Monday morning trying to figure out what happened last week. Now I spend it deciding what we do this week.”
